What this review is for

Not to prove activity. To decide the next three months, and to close the last three honestly.

The agenda

1. read the quarter, page by page 20 minutes
2. list what shipped, with its verdict 15 minutes
3. list what is still open, and why 10 minutes
4. choose one theme for the next quarter 20 minutes
5. write the review note 15 minutes
6. agree the next review date 5 minutes

next review: 2027-01-08

Close what shipped

Every change gets one of three verdicts: real effect, inconclusive, or not measurable. Two of those three are honest answers.

Acceptance: the review is complete when

  • every shipped change has a verdict
  • every open item has a reason it stayed open
  • one theme is chosen, with the pages it touches
  • what you are not doing is written down
  • the next review date is booked before the meeting ends

Troubleshooting

Symptom Likely cause What to do
The meeting becomes a status update No agenda was sent Send the agenda, and keep the times
Every verdict is inconclusive Windows were too short for the volume Lengthen windows, and change less
The client wants more activity Decisions are invisible Show the queue and the verdicts
Nothing was shipped Access or approval stalled Put the blocker in the review
The theme is too broad It named a channel, not a page Name the pages and the question

Limits

A quarter is short for a search-driven change. Say that before somebody reads a small number as a failure.

Nothing here needs a new tool, a deck, or a meeting longer than ninety minutes.
